I review activity reports weekly, but I’m not always sure how to turn that information into helpful coaching. I don’t want meetings to feel like interrogations about numbers. Ideally, I’d like data to guide constructive conversations and real development. For managers who’ve figured this out, how do you use activity logs to coach effectively without making it awkward?

What helped me was shifting the tone from judgment to curiosity. Instead of pointing at low numbers, I ask what challenges they faced that week and compare it with activity trends. It explains how tracking can support responsibility rather than pressure. When reps see data as feedback instead of criticism, coaching sessions become collaborative.
